Embroidery Digitizing Explained: Stitch Counts, Files & Logo Prep

Send a logo to a screen printer and they can often work from the file you already have. Send that same logo to an embroiderer and it has to be rebuilt from scratch, stitch by stitch, before a needle ever moves.
That rebuild is called digitizing, and it is the single biggest factor in whether your embroidered logo looks sharp or looks like a smudge. Here is what actually happens, what it costs, and how to give us artwork that digitizes well.
Digitizing is not file conversion
This is the most common misunderstanding in embroidery. Software cannot simply "convert" a JPG or even a clean vector into a good stitch file. An embroidery file is a set of instructions: where the needle enters, in what order, in which direction, with what density, with what underlay beneath it, and how much to compensate for the fabric pulling as it stitches.
A digitizer makes hundreds of small judgment calls that a converter cannot. Auto-digitized files are why some embroidered logos have puckered fabric, gaps at color boundaries, filled-in letters, and thread breaks on the machine.
The three stitch types
- Running (walk) stitch: a single line of stitches. Used for outlines, fine detail, and travel between areas. Thin and delicate.
- Satin stitch: closely packed stitches crossing back and forth, producing the glossy raised look of most lettering and borders. Satin works well from roughly 1mm up to about 10–12mm wide. Beyond that, the stitches are long enough to snag and sag.
- Fill (tatami) stitch: rows of shorter stitches used to cover large areas. Density and stitch angle are set deliberately — changing the angle between adjacent shapes is how a digitizer creates visual separation without an outline.
Underlay: the part you never see
Before the visible stitches go down, the machine sews an underlay — a foundation that stabilizes the fabric, flattens the pile, and gives the top stitches something to sit on. Center-run, edge-walk, zigzag, and tatami underlays each do a different job.
Skipping or under-speccing underlay is the fastest way to get a logo that sinks into a pique polo, disappears into a fleece hoodie, or shifts on a stretchy performance shirt. It is invisible in a mockup and obvious in your hands.
Pull compensation
Thread under tension pulls fabric inward as it stitches. A circle digitized as a perfect circle comes out slightly oval. A digitizer widens shapes deliberately to compensate, and the amount depends on the fabric — a stable twill cap needs less compensation than a stretchy knit.
This is why one stitch file does not run equally well on a cap, a polo, and a jacket. A properly done job includes fabric-specific adjustments, and often a separate cap version that sews from the center outward to avoid pushing fabric ahead of the needle.
Minimum sizes that actually work

If your logo has a tagline in 6pt type under the mark, that tagline is not going on a cap. The options are: enlarge it, drop it, or move to a decoration method that holds detail — laser-engraved leather patches and DTF transfers both handle fine text that thread cannot.
File formats, decoded
- DST (Tajima): the universal production format. Almost every commercial machine reads it. It stores stitch coordinates but not editable objects and not true color information — colors are a sequence the operator assigns.
- EXP, PES, JEF, VP3, XXX: machine-specific stitch formats. Mostly relevant to home and single-head machines.
- EMB (Wilcom): the native, fully editable source format. If you want the file to be resizable and revisable later, this is what you ask to have on file.
- What you send us: vector art (AI, EPS, PDF, SVG) is ideal. A high-resolution PNG at final print size works too. Screenshots, logos pulled from a website, and low-res JPGs mean we are guessing at edges.
Important: a stitch file cannot be freely resized. Scaling a DST up or down by more than about 10–15% breaks the density math — too-sparse fabric showing through, or too-dense thread piling up and breaking needles. A logo for a left chest and a logo for a full back are two separate digitizing jobs.
How stitch count drives price
Embroidery is priced primarily by stitch count, because stitches equal machine time. Rough real-world ranges:
- Simple text-only left chest: ~2,000–5,000 stitches
- Typical left chest logo: ~4,000–10,000 stitches
- Cap front: ~5,000–12,000 stitches
- Jacket back: ~25,000–60,000+ stitches
You can lower stitch count — and therefore cost — without hurting the design:
- Let the garment be a color. Instead of filling a background, leave it unstitched and use the fabric. This looks better and stitches faster.
- Cut thread colors. Each color change is a stop. Three or four colors is a good target.
- Simplify gradients. Thread cannot blend the way ink does. Solid shapes almost always look better stitched than an attempt at a gradient.
- Drop micro-detail. Detail that will not resolve at size is stitch count you are paying for and cannot see.
The proof step nobody should skip
A good shop sews a physical sample on the actual garment material before running the order. Not a screen mockup — a real sew-out. It is the only way to see density on that specific fabric, check that lettering is legible, and confirm thread color choices against the garment color.

Thread color matching
Embroidery thread comes in fixed palettes — Madeira, Isacord, and similar — and those palettes do not map perfectly onto Pantone. Your brand red will be matched to the nearest available thread, and "nearest" is a judgment call that also depends on the garment color behind it.

Frequently asked questions
Do I have to pay for digitizing every time I order?
No. Digitizing is normally a one-time charge per logo, per size. Once we have a good file for your left chest logo, reorders use it. A different placement or a very different size needs new digitizing.
Can I take my embroidery file to another shop?
If you own the file, yes. Ask for your DST at minimum, and the editable source file if you want it revisable. Get this in writing up front — policies vary by shop.
Why does my logo look different embroidered than printed?
Thread has physical width, texture, and sheen that ink does not. Small details thicken, thin lines gain weight, and gradients become solid shapes. A well-digitized logo is an interpretation of your artwork, not a copy of it.
How long does digitizing take?
A straightforward left chest logo is usually quick; complex, multi-color, or 3D puff designs take longer and often go through a revision after the first sew-out.
